These notes are how we think in public about decisions we are asked to advise on. They are written by Brandgrowthstudio in 2026. They are not client stories, and they do not use invented people. If a situation sounds familiar, that is because the pattern is common. It does not mean we are describing a named account.

When the founder is still the only reliable source of demand

Many mid-sized firms in Singapore still win work because a founder knows how to describe the problem in the buyer’s language. That is a strength until the firm tries to hire a second and third person to do the same thing. The new hires copy a deck. They do not copy the judgement that made the founder’s version of the story land. Pipeline meetings then fill with activity that looks like selling and converts like administration.

The useful question is not how to make the founder speak less. It is which parts of the founder’s conversation can be taught, and which parts are still personal trust that marketing cannot replace. In most cases you can extract the claims, the proof, and the moments where the founder chooses to walk away. You cannot extract the twenty years of names. A diagnostic that ignores this split will recommend a demand programme the sales team cannot carry.

We would aim to establish a target range for the share of qualified conversations that can start without the founder in the first meeting. That number is often lower than the board hopes. Naming it early saves a year of hiring against a story that was never transferable. It also tells you whether the next spend should go into message, into sales coaching, or into accepting a slower kind of growth.

If you are the founder reading this, the uncomfortable part is that your presence in every late-stage meeting is both a comfort and a ceiling. The written work is there to show you which of those two it currently is, with evidence, so that the next hire is a decision rather than a hope.

Taking a message into a neighbouring market

Southeast Asian expansion is often treated as a translation task. The site is cloned, a few case lines are swapped, and a budget is opened for a second-country campaign. Buyers then ask questions the original message never had to answer: who holds stock, who stands behind a warranty, which office they can visit, and whether the Singapore story is a promise or a hope.

The claims that travelled in the first market usually travelled on proof that is local. A hospital group, a ministry, a named factory, a regulator your buyers already know. In a neighbouring market those names may mean little, or they may mean the wrong thing. The work is to separate the argument that is structural from the proof that has to be rebuilt. That is slower than a launch calendar. It is also cheaper than paying for attention against a story that cannot close.

We would aim to establish which two or three claims can be made without local proof, and which claims should be withheld until a partner, a stock position or a service radius exists. A target range in this setting is not a lead volume. It is the share of first conversations that can be held without improvising an answer the company cannot honour.

Directors sometimes ask whether paid search can be used as research. It can show what people type. It cannot tell you whether the organisation is ready to keep the promise those clicks imply. Programme design that starts with media in a second market usually has to be unwound later, once operations catch up with the copy.

How to read an agency report before you renew

Monthly reports are often complete and still hard to use. They show impressions, clicks, cost and a list of optimisations. They rarely show whether a sales conversation of the right kind became more likely. Finance then asks a fair question: if we cut this line by a third, what breaks. If nobody in the room can answer, the report has not done its job, however polished it looks.

Before you renew, ask for the path from spend to a conversation your sellers would recognise as real. Ask which part of that path is measured and which part is assumed. Ask what the agency would stop if the budget were reduced, and what they would protect. The answers do not need to be sophisticated. They need to be specific enough that two directors would draw the same conclusion from them.

This is not an argument for bringing all work in-house. Execution partners are often the right way to buy specialised skill. It is an argument for a written account of what the work is for. In most cases that account is missing because nobody asked for it in the original brief. A diagnostic can reconstruct it after the fact. It is cheaper to write it before the next twelve months are commissioned.

If the agency cannot produce that account, the issue may be the brief rather than the agency. We see both. The recommendation then is about how you govern the work. It is rarely about a dramatic change of supplier for its own sake.

A demand programme is a sequence of decisions

Calendars fill easily. A quarter can hold a webinar series, a site refresh, a partner event and a new lead definition, all of them reasonable in isolation. A programme is the opposite of that pile. It is an agreed order: this first, because we lack this proof; that later, because sales cannot absorb it yet; this never, because it would pull attention from the one motion we are trying to make reliable.

The hard part is naming what you will not start. Organisations are kinder to addition than to sequence. Sequence feels like delay. In practice, delay is already happening in the form of half-finished work. Writing the order down does not slow you. It shows you where you were already slow, and it gives the board a way to see progress that is not a count of activities.

We would aim to establish a target range for the number of concurrent demand motions a team of your size can keep honest. For many mid-sized firms in this region the honest number is one primary motion and one supporting motion. A third usually exists only on a slide. Programme design that ignores capacity will look ambitious and will train the organisation to ignore the plan.

If you already have an agency, the programme is also the brief they have been missing. It tells them what they may optimise inside and what they may not reopen. That boundary is a kindness. Teams do better work when they are not asked to reinvent the strategy every month in order to look busy.

What a board needs from marketing advice

Boards in the organisations we meet are not short of marketing language. They are short of a recommendation that can be repeated in two sentences, with a cost, and with a view of what will be true if they do nothing. That is a higher bar than a lively discussion. It is also a kinder one. It lets a non-marketer participate without pretending to have a view on channels.

Advice that cannot be repeated usually fails because it still contains three options dressed as a strategy, or because the evidence is a stack of charts with no sentence on top. Our test is simple. After the document is read, can the managing director tell the rest of the table what we would do next and what it would cost. If they cannot, we have not finished, however much research sits in the annex.

This is why we write in prose. Tables belong in the back. The front of the note should be readable on a phone on the way into a meeting. Singapore boards are busy in a literal sense: the same people are often still close to operations. They will not hunt for the point. Putting the point first shows respect for how those meetings actually run.

If you want advice you can take to that table, the first conversation is the right place to say so. We will shape the diagnostic around the decision date you actually have. We will also say if the date is too soon for evidence of any quality. A thin document delivered on time is still a thin document.
